Strength, stiffness, and meet requirements to prevent vibration and soothing water, without affecting the adjacent equipment maintenance and other piping installation and expansion. 21、l thickness (mm) 2-3 3-4 5-6 weld form weld strengthening height h (mm) 1-1 .5 1.5-2 2-2.5 width b (mm) 專賣店績(jī)效考核管理方法xx專201001號(hào)一、目的 為確保公司經(jīng)營(yíng)目標(biāo)實(shí)現(xiàn),激勵(lì)各部門(mén)履行職責(zé),完成公司下達(dá)的經(jīng)營(yíng)指標(biāo),提高工作質(zhì)量,實(shí)現(xiàn)企業(yè)目標(biāo),特制定本方法。 二、適用范圍適用于xx專賣店員工。三、考核方法公司采納kpi考核、月度扣、加分獎(jiǎng)罰考核結(jié)合的考核管理方法。四、kpi考核方法及管理流程(一)kpi績(jī)效考核表構(gòu)成:一個(gè)完整的KPI指標(biāo)是由考核項(xiàng)目、項(xiàng)目?jī)?nèi)涵、計(jì)算公式、目標(biāo)值、權(quán)重
22、、評(píng)分規(guī)劃、數(shù)據(jù)來(lái)源、考核周期八個(gè)要素組成。各崗位KPI指標(biāo)必需明確上述要素。1、考核項(xiàng)目:各指標(biāo)項(xiàng)目須依據(jù)并結(jié)合各部門(mén)或崗位職能或職責(zé),以各部門(mén)的年度、月度工作規(guī)劃目標(biāo)為依據(jù),從管理的各限制要點(diǎn)、各流程節(jié)點(diǎn)角度有重點(diǎn)地選擇可量化的考核項(xiàng)目。各部門(mén)的考核項(xiàng)目必需具備內(nèi)在因果分解關(guān)系,不能出現(xiàn)與上級(jí)考核項(xiàng)目相背離或脫鉤指標(biāo)項(xiàng)目。2、指標(biāo)內(nèi)涵界定:每項(xiàng)指標(biāo)必需界定清晰其定義與內(nèi)涵,避開(kāi)模糊、產(chǎn)生歧意或不同理解而導(dǎo)致考核結(jié)果統(tǒng)計(jì)與核算的口徑或方法產(chǎn)生偏差。3、指標(biāo)計(jì)算公式:每項(xiàng)指標(biāo)須明確其詳細(xì)的計(jì)算公式,計(jì)算公式必是精確、科學(xué)及可計(jì)算的,凡不能列出詳細(xì)計(jì)算公式的可量化指標(biāo)應(yīng)注明“無(wú)”。4、指標(biāo)目標(biāo)值
23、的確定流程:1)每項(xiàng)指標(biāo)的目標(biāo)值分為考核目標(biāo)。考核目標(biāo)是指在工作的應(yīng)當(dāng)達(dá)成的目標(biāo)。2)確定各項(xiàng)指標(biāo)目標(biāo)值時(shí)須充分參考上級(jí)指標(biāo)目標(biāo)值、部門(mén)規(guī)劃目標(biāo)、歷史目標(biāo)達(dá)成狀況及上個(gè)月度目標(biāo)達(dá)成狀況,以保證指標(biāo)目標(biāo)值的合理性和可實(shí)現(xiàn)性。3)每項(xiàng)kpi績(jī)效指標(biāo)的目標(biāo)值必需是依照上級(jí)績(jī)效指標(biāo)的目標(biāo)值的分解而確定。5、kpi指標(biāo)權(quán)重配分:各項(xiàng)指標(biāo)考核目標(biāo)權(quán)重配分為該項(xiàng)指標(biāo)權(quán)重配分,權(quán)重總配分為100分;各項(xiàng)指標(biāo)的目標(biāo)權(quán)重依據(jù)各崗位的崗位職責(zé)、年度、月度公司及部門(mén)規(guī)劃由干脆上級(jí)確定。6、評(píng)分規(guī)則:全部的指標(biāo)評(píng)分方法分為以下幾種狀況:1)當(dāng)KPI指標(biāo)沒(méi)有詳細(xì)的計(jì)算公式或考核指標(biāo)目標(biāo)值與實(shí)際達(dá)成值之間無(wú)法用數(shù)學(xué)比例公式
24、來(lái)進(jìn)行得分核算時(shí),可采納扣分制的評(píng)分方法。2)當(dāng)KPI指標(biāo)有詳細(xì)的計(jì)算公式一律采納公式計(jì)算出精確地實(shí)際達(dá)成值和目標(biāo)值相比較,進(jìn)行相應(yīng)的扣加分處理。對(duì)于重要的一些指標(biāo)可設(shè)定最低目標(biāo)值,沒(méi)有完成此項(xiàng)不得分。7、考核數(shù)據(jù)來(lái)源:各項(xiàng)考核數(shù)據(jù)的目標(biāo)值來(lái)源均有相應(yīng)制定部門(mén)供應(yīng),詳見(jiàn)專賣店kpi指標(biāo)庫(kù)須要供應(yīng)考核指標(biāo)的數(shù)據(jù)的部門(mén)或責(zé)任人必需依據(jù)考核指標(biāo)的要求建立相關(guān)指標(biāo)的數(shù)據(jù)收集渠道并形成相應(yīng)的數(shù)據(jù)表單記錄,隨時(shí)記錄考核數(shù)據(jù)。(二)kpi考核的指標(biāo)的擬定、審批、監(jiān)控及流程1、公司各崗位kpi指標(biāo)提?。簩Yu店管理部經(jīng)理每年1月份前依據(jù)公司的戰(zhàn)略目標(biāo)、年度經(jīng)營(yíng)管理目標(biāo)、部門(mén)的工作目標(biāo),確定本年度得每月度工作目標(biāo)
25、,及提取各崗位本年每月的kpi(主要績(jī)效指標(biāo))。并和店長(zhǎng)溝通確認(rèn),并簽訂kpi績(jī)效合同。2、kpi指標(biāo)的提報(bào)及備案:經(jīng)雙方簽字確認(rèn)的kpi績(jī)效合同每年1月20日之前提交人事行政部文員崗備案。凡遲報(bào)一天,人事行政部干脆給以10分/每天的懲罰單,3、年度kpi指標(biāo)的分解:店長(zhǎng)應(yīng)圍繞本年度績(jī)效目標(biāo)與kpi(主要績(jī)效指標(biāo)),制定每月度詳細(xì)工作支配,主動(dòng)實(shí)行工作措施促成月度績(jī)效目標(biāo)的達(dá)成。4、kpi指標(biāo)的考核實(shí)施:專賣店管理部經(jīng)理對(duì)個(gè)專賣店店長(zhǎng)的月度詳細(xì)工作支配須進(jìn)行有效監(jiān)督、檢查,并監(jiān)督過(guò)程中對(duì)店長(zhǎng)績(jī)效目標(biāo)達(dá)成的重點(diǎn)工作支配,賜予指導(dǎo)和資源的支持,以保證所轄店面的kpi績(jī)效目標(biāo)值的達(dá)成。 5、kpi考
26、核數(shù)據(jù)的上報(bào)與匯總:1)應(yīng)供應(yīng)考核數(shù)據(jù)部門(mén)或責(zé)任人必需在每月6日17:00點(diǎn)前將上月各崗位相關(guān)績(jī)效數(shù)據(jù)及原始記錄表單,提報(bào)人事行政部行政崗。2)行政崗匯總各崗位的考核數(shù)據(jù)集原始單據(jù),并在7號(hào)8;30前將kpi考核原始數(shù)據(jù)公示給專賣店管理部經(jīng)理。3)專賣店管理部經(jīng)理須在每月8日17:00點(diǎn)前將干脆下屬各崗位的kpi指標(biāo)進(jìn)行匯總、審核、評(píng)分后提報(bào)人事行政部人事專員備案。每遲報(bào)一天,人事行政部干脆給以5分/每天的懲罰單,10日前沒(méi)有提報(bào)數(shù)據(jù)者,無(wú)績(jī)效工資。4)凡數(shù)據(jù)提報(bào)責(zé)任部門(mén)或責(zé)任人未按要求建立相應(yīng)的考核數(shù)據(jù)收集渠道致使無(wú)法提報(bào)數(shù)據(jù)或提報(bào)虛假數(shù)據(jù)的,則該責(zé)任人上月績(jī)效得分一律為零分,不予發(fā)放績(jī)效工
27、資。 (三)kpi績(jī)效指標(biāo)更改:公司和員工雙方確認(rèn)簽字后的kpi指標(biāo)確定后一般不予更改,但遇到以下?tīng)顩r除外1、公司年度戰(zhàn)略目標(biāo)發(fā)生改變和調(diào)整;2、店面規(guī)劃與績(jī)效目標(biāo)因客觀緣由發(fā)生改變而需進(jìn)行調(diào)整;3、績(jī)效指標(biāo)在制定時(shí)因未充分考慮現(xiàn)實(shí)資源而導(dǎo)致難以實(shí)現(xiàn)或設(shè)定的目標(biāo)過(guò)高、過(guò)低導(dǎo)致無(wú)法實(shí)現(xiàn)或缺乏挑戰(zhàn)。4、被考核人崗位或職務(wù)發(fā)生調(diào)整或進(jìn)行部門(mén)調(diào)動(dòng)時(shí),則按新的崗位、職務(wù)、部門(mén)制定新的績(jī)效考核指標(biāo)。(四)績(jī)效指標(biāo)修改流程:專賣店出現(xiàn)績(jī)效指標(biāo)需修改的狀況時(shí),專賣店管理部經(jīng)理提出書(shū)面申請(qǐng),總經(jīng)理審定,人事行政部修改備案。五、月度扣、加分獎(jiǎng)罰考核流程(一)定義與術(shù)語(yǔ)1、嘉獎(jiǎng): 嘉獎(jiǎng)是成果的體現(xiàn)、進(jìn)取的動(dòng)力、激勵(lì)
28、的措施,公司奉行有功必獎(jiǎng)的原則,激勵(lì)員工勤勞敬業(yè),嘉獎(jiǎng)方式:通報(bào)表彰和加分的方式體現(xiàn)。2、懲罰:懲罰是對(duì)出錯(cuò)員工的教化,公司奉行有錯(cuò)必究的原則,懲罰方式:以通報(bào)指責(zé)和扣分的方式體現(xiàn)。獎(jiǎng)罰原則:獎(jiǎng)優(yōu)罰劣,獎(jiǎng)勤罰懶,激勵(lì)上進(jìn),鞭策落后,以加為主,以扣為手段的原則。 店長(zhǎng)扣、加分:店長(zhǎng)對(duì)所轄下屬員工,在工作中的失誤或違反規(guī)章制度的行為有5分以內(nèi)扣分權(quán)利或扣分建議的權(quán)利;對(duì)在工作中優(yōu)秀的表現(xiàn)有5分以內(nèi)的加分或者加分建議的權(quán)利。部門(mén)之間橫向扣、加分全部部門(mén)負(fù)責(zé)人可依據(jù)相關(guān)文件,對(duì)有協(xié)作工作的義務(wù),協(xié)作特別好或者協(xié)作特別差的部門(mén)或者員工有橫向直屬扣、加分 權(quán)利或者扣、加分的建議權(quán)利。全部橫向扣、加分應(yīng)在5
29、分(含)以進(jìn)行,超過(guò)5分須要提出扣、加分建議提報(bào)總經(jīng)理審批。行政監(jiān)察、督辦扣、加分 1)人事行政部有權(quán)依據(jù)公司各項(xiàng)制度,對(duì)全部員工執(zhí)行制度的狀況進(jìn)行監(jiān)察或?qū)偨?jīng)理交辦的事項(xiàng)進(jìn)行專項(xiàng)督辦。 2)全部行政監(jiān)察、督查扣、加分應(yīng)在5分(含)以進(jìn)行,超過(guò)5分須要提出扣、加分建議提報(bào)總經(jīng)理審批。(六)扣、加分依據(jù):全部扣加分必需以公司制度為依據(jù)。經(jīng)審批的支配、規(guī)則.通知等在其有效期間都視同為公司制度性文件。(七)扣加分留意事項(xiàng)1)扣分所產(chǎn)生的費(fèi)用由被扣分人負(fù)責(zé);加分所產(chǎn)生的費(fèi)用應(yīng)先由加分建議者依據(jù)審批后的加分單填寫(xiě)請(qǐng)款單,再由財(cái)務(wù)部門(mén)負(fù)責(zé)人簽字確認(rèn)。2)對(duì)部門(mén)作出的加(扣)分,應(yīng)以貢獻(xiàn)(責(zé)任)的大小落實(shí)到
30、詳細(xì)個(gè)人。3)針對(duì)同一員工(部門(mén))、同一事項(xiàng),只能由一位領(lǐng)導(dǎo)扣(加)一次分,不得重復(fù)扣(加)分。4)全部扣、加分都填寫(xiě)xx懲罰單、xx嘉獎(jiǎng)單,必需有當(dāng)時(shí)人的親筆簽名。(八)扣、加分運(yùn)用及匯總1)公司全部扣、加分都和個(gè)人月度考評(píng)相結(jié)合。2)每月的扣(加)分分值由人事行政部歸口統(tǒng)計(jì),干脆計(jì)入當(dāng)月kpi考核分值。 七、考核方法所占權(quán)重我公司kpi指標(biāo)考核及工作支配考核在各崗位考核中所占權(quán)重詳見(jiàn)附表:xx專賣店kpi指標(biāo)庫(kù)八、考核周期我公司員工日??己瞬杉{月度考核做為一個(gè)周期。九、績(jī)效工資計(jì)算(一)考核系數(shù)計(jì)算公式:1)實(shí)際考核得分=各項(xiàng)kpi指標(biāo)得分之和-月度扣、加分分值。2)實(shí)際考核系數(shù)=實(shí)際考核
31、得分/100*1.0 (二)考核工資計(jì)算公式:實(shí)際績(jī)效工資=標(biāo)準(zhǔn)績(jī)效工資*實(shí)際績(jī)效考核系數(shù)(三)標(biāo)準(zhǔn)績(jī)效工資確定:各崗位的績(jī)效工資按xx專賣店薪資級(jí)別表中確定的績(jī)效工資執(zhí)行。(四)當(dāng)考核月度內(nèi)被考核崗位人員績(jī)效工資發(fā)生改變時(shí),其標(biāo)準(zhǔn)績(jī)效工資隨之發(fā)生改變,即當(dāng)月績(jī)效工資發(fā)生調(diào)整時(shí)便從當(dāng)月起先以新的績(jī)效工資進(jìn)行考核。(五)當(dāng)在考核月度內(nèi)離職時(shí),一律不享受績(jī)效工資;當(dāng)請(qǐng)假或休假時(shí),應(yīng)得績(jī)效工資為標(biāo)準(zhǔn)績(jī)效工資扣減請(qǐng)假所應(yīng)扣除的績(jī)效工資。計(jì)算公式為:應(yīng)得請(qǐng)假應(yīng)得績(jī)效工資=標(biāo)績(jī)效工資-標(biāo)準(zhǔn)績(jī)效工資/25.17*請(qǐng)假天數(shù) (七)績(jī)效工資的計(jì)算時(shí)間:每月8日17:00前各部門(mén)責(zé)任人須將干脆下屬員工的上月度績(jī)效考核得分及績(jī)效系數(shù)統(tǒng)計(jì)表連同績(jī)效考核原始表審核后報(bào)人事行政部匯總審核,人事行政經(jīng)理審批后提交人事專員崗用于績(jī)效工資的核算。人事行政部又權(quán)對(duì)于沒(méi)有剛好提報(bào)者賜予開(kāi)具10分的懲罰單。十、績(jī)效結(jié)果考核結(jié)果的運(yùn)用 績(jī)效考核的得分干脆運(yùn)用于員工的升、降、任、免及年終獎(jiǎng)金的發(fā)放,其標(biāo)準(zhǔn)如下:(一)考核結(jié)果運(yùn)用表分值
