司各個部門的分工合作制是本規(guī)章制度。此規(guī)章制度經(jīng)我司人事部審核通過，對內公布之日

起生效。

2崗位設置

2.1技術總監(jiān)“TechnicalDirector

2.1.1職責(合用于中國)

一、業(yè)務職責

1、制定并組織實行技術系統(tǒng)工作目的和工作計劃。

2、組織制定并實行技術系統(tǒng)規(guī)章制度和實行細則。

3、組織不合格品B勺審理工作。

4、組織技術、產品開發(fā)與創(chuàng)新。

5、組織建立并實行質量體系。

6、企業(yè)原則化、計量管理工在八

7、定期進行技術分析和質量分析工作，制定防止和糾正措施。

8、重要技術工藝設備、計量器具的申購。

9、技術系統(tǒng)文獻等資料的整頃保管及企業(yè)檔案管理工作。

二、管理職責

1、組織建設

(1)、參與討論企業(yè)部門級以上組織構造；

(2)、確定下級部門的組織為造；

(3)、當發(fā)現(xiàn)下級部門B勺崗々設置或崗位分工不合理時，要及時指出問題，作出調整,并告知人力資

源部o

2、招聘及任免

A、用人需求

(1)、提出直接下級崗位的用人需求，并編寫該崗位的崗位職貢和任職資格，提交給總、經(jīng)理確認;

(2)、確認直接下級提交的用人需求(含崗位職責和任職資格)，并提交總經(jīng)理確認。

B、面試

(1)、進行直接下級崗位的初試；

(2)、進行直接下級B勺直接下級崗位復試，并做最終確定；

(3)、組織參與面試的人員。

C、不合格員工處理

(1)、提出對不合格直接下級的處理提議，提交總經(jīng)理確認；

(2)、確認直接下級提出的對不合格員工的處理提議，提交給人力資源部。

3、培訓

(1)、提出對直接下級的培訓計劃，提交總經(jīng)理確認；

(2)、確認直接下級提出的培訓計劃，提交人力資源部。

4、績效考核

(1)、提出直接下級的績效考核原則，提交怠經(jīng)理確認；

(2)、根據(jù)總經(jīng)理確認的績效考核原則，與人力資源部經(jīng)理商討并確定績效考核措施；

(3)、對直接下級進行考核，并進行考核溝通。將考核成果提交人力資源部c

5、工作溝通

(1)、匯總工作匯報，并與總經(jīng)理進行信息溝通，同步將這些信息傳遞到直接下級；

(2)、負責將企業(yè)的政策、原則、方略等信息，迅速、清晰、精確地傳達給直接下級；

(3)、確定書面的交互式8勺工作通報制度，與直接下屬進行溝通。

6、鼓勵

(1)、提議下級部門和直接下級時鼓勵原則，提交總經(jīng)理確立；

(2)、根據(jù)總經(jīng)理確認的鼓勵原則，與人力資源部經(jīng)理商討并確定鼓勵措施。

7、經(jīng)費審核與控制

(1)、根據(jù)財務制度審批下級部門的各項花費，并確認支出的合理性；

(2)、監(jiān)督并控制下級部門的費用支出，并向總經(jīng)理進行費用月報。

8、工作匯報

(1)定期將自己的各項工作及下級部門工作以書面的形式向總經(jīng)理匯報。

9、體現(xiàn)領導能力

(1)、指導、鼓勵、鞭策下級,使下級能努力工作；

(2)、有措施提高下級的工羊效果和工作效率；

(3)、能為下級描繪企業(yè)B勺戰(zhàn)略意圖和遠大前景。

2.2項目經(jīng)理“ProjectManager

2.2.1職責（合用于中國）

1、計劃：

a）項目范圍、項目質量、項目時間、項目成本確實認。

b）項目過程/活動的原則化、規(guī)范化。

c）根據(jù)助目范圍、質量、時同與成本的綜合原因的考慮，進行項目的總體規(guī)劃與階段計劃。

d）各項計劃得到上級領導、客戶方及明目組組員承認。

2、組織：

a）組織項目所需的各項資源。

b）設置項目組中的多種角色，并分派好各角色的責任與權限。

c）定制項目組內外的溝通計劃。（必要時可按配置管理規(guī)定寫項目籌劃目錄中的《項目溝通計劃》）

d）安排組內需求分析師、客戶聯(lián)絡人等角色與客戶的溝通與交流。

e）處理項目組與其他項目干多人之間的關系。

f）處理項目組內各角色之間的關系、處理項目組內各組員之間的關系。

g）安排客戶培訓工作。

3、領導：

a）保證項目組目的明確且理解一致。

b）創(chuàng)立項目組的開發(fā)環(huán)境及氣氛，在項目范圍內保證項目組組員不受項目其他方面的影響。

c）提高項目組士氣，加強項巨組凝聚力。

d）合理安排項目組各組員的工作.使各組員工作都能到達一定E勺飽滿度。

e）制定項目組需要的招聘或培訓人員的計劃。

2.3測試經(jīng)理“TestManager

2.3.1職責（合用于中國）

i.獨立編寫測試計劃；

3.協(xié)調測試團體內部的工作以及與開發(fā)團體之間的工作；

4.完畢“執(zhí)行測試”的工作；

5.掌握較深層次的測試措施、測試技術和較復雜的業(yè)務流程;

6.負責測試過程工具的研究、推廣與維護，負貢測試數(shù)據(jù)庫維戶工作；

7.負責編寫《顧客手冊》、《操作手冊》和有關培訓教材；

8.負責項目的質量審查。

結語：

測試經(jīng)理其實應當是整個項巨中最關懷項目質量的人，他的重要工作就是找到項目中存在的不合理、不

合格的部份，并規(guī)定項目其他組員按其給定的項目質量完生項目。

2.4系統(tǒng)架構師一SystemArchitect

2.4.1職責（合用于中國）

系統(tǒng)架構師的職貢就是設計一種企業(yè)的基礎架構，并提供有關怎樣建立和維護系統(tǒng)的指導方針。詳細來

講，系統(tǒng)架溝師的職責重要體目前如下幾方面：

1負責企業(yè)系統(tǒng)的架構設計、研發(fā)工作；

2承擔從業(yè)務向技術轉換的橋梁作用；

3協(xié)助項目經(jīng)理制定項目計戈J和控制項目進度；

4負責輔助并指導SA開展設計工作；

5負責組織技術研究和攻關工作；

6負責組織和管理企業(yè)內部的技術培訓工作；

7負責組織及帶領企業(yè)內部員工研究與項目有關B勺新技術。

8管理技術支撐團體并給項目、產品開發(fā)實行團體提供技術保障。

9理解系統(tǒng)的業(yè)務需求，制定系統(tǒng)B勺整體框架（包括：技術框架和業(yè)系統(tǒng)架構

務框架）

10對系統(tǒng)框架有關技術和業(yè)務進行培訓，指導開發(fā)人員開發(fā)。并處理系統(tǒng)開發(fā)、運行中出現(xiàn)的多種問

外系統(tǒng)架構師是不可培養(yǎng)的，好的系統(tǒng)架構師也許不是一種優(yōu)秀的程序員，不過不能不懂技術之間的差

異，技術的發(fā)展趨勢，采用該技術的目前成本和后繼成本.該技術與詳細應用的偶合程度,自己可以調

配的資源狀況，研發(fā)中也許會碰到的風險，怎樣回避風險。這些才是架構師需要考慮的重要內容。

2.5需求分析師一RequirementsAnalys

2.5.1職責(合用于中國)

1、在項目前期根據(jù)《需求調研計劃》對客戶進行需求調研。

2、搜集整項客戶需求，負責編寫《顧客需求闡明書》。

3、代表項目組與顧客溝通與項目需求有關的所有事項。

4、代表客戶與I頁目組組員溝通項目需求有關的所有事項。

5、負責《顧客需求闡明書》濕到顧客的承認與簽字。

6、負責將完畢的項目模塊給客戶做演示，并搜集對完畢模塊的意見。

7、完畢《需求變更闡明書》，并得到顧客的承認與簽字。

8、并協(xié)助系統(tǒng)架構師、系統(tǒng)分析師對需求進行理解。

結語：

需求分析師是項目前期與客戶方打交道最多的人，對于客戶來說，他可以代表整個項目組，對與項目組

組員來說他的意見可以代表客戶方的意見，項目組內所有與客戶需求有關的事情必需得到他的承

認。
