1、員工思想道德教育培訓(xùn)講義綱要(根據(jù)5月21日集團(tuán)公司員工思想道德教育培訓(xùn)講座錄音整理)徐勝三 主講一、如何使干群關(guān)系更加密切努力實(shí)現(xiàn)“三成”:成人、成才、成功。企業(yè)心理管理學(xué)研究在企業(yè)組織管理過(guò)程中處于不同地位,不同處境的人心理變化的特點(diǎn)和發(fā)展的規(guī)律。在企業(yè)中的人按照地位可以劃分為:1、領(lǐng)導(dǎo)者。領(lǐng)導(dǎo)者又分成決策層領(lǐng)導(dǎo)、管理層領(lǐng)導(dǎo)、執(zhí)行層領(lǐng)導(dǎo)。2、被領(lǐng)導(dǎo)者。被領(lǐng)導(dǎo)者按照處境又可劃分為:(1)順利者(佼佼者)順利者的表現(xiàn):a、積極領(lǐng)會(huì)領(lǐng)導(dǎo)者的意圖,創(chuàng)造性的作好本職工作,表現(xiàn)為4盡:盡職、盡責(zé)、盡心、盡力。b、自覺(jué)性強(qiáng),主動(dòng)性強(qiáng),這樣的人容易形成“一呼百應(yīng)”的局面。c、與領(lǐng)導(dǎo)者的關(guān)系是“同心協(xié)力”。
2、(2)挫折人。挫折人的特點(diǎn):a、私心比較重(個(gè)人打算、愿望、追求較多)b、疑心大、戒心多(疑神疑鬼、容易心驚)c、自命不凡(自高自大、發(fā)牢騷、講壞話(huà))d、與領(lǐng)導(dǎo)關(guān)系是“三心二意”順利人多順從心理強(qiáng)向心力大集體合力大。集體合力大的單位特點(diǎn):內(nèi)聚力強(qiáng)工作效率高人際關(guān)系協(xié)調(diào)。挫折人多逆反心理強(qiáng)離心力大內(nèi)耗大。逆反心理離心力大集體內(nèi)耗大集體合力大向心力強(qiáng)順從心理挫折人順利者被領(lǐng)導(dǎo)者領(lǐng)導(dǎo)者主觀臆測(cè)即可反饋應(yīng)特別注意挫折人處在什么層次上,如果處于領(lǐng)導(dǎo)曾將會(huì)形成人人處于自卑狀態(tài)的嚴(yán)重后果。新時(shí)期企業(yè)管理的工作方法是:情感投資,全方位激勵(lì),增強(qiáng)人與人之間的“情商”。領(lǐng)導(dǎo)情感投資的提高主要體現(xiàn)在以下三個(gè)方面:1
3、、工作上支持他們(員工)2、生活上關(guān)心他們3、政治上關(guān)懷他們領(lǐng)導(dǎo)的全方位激勵(lì)能夠調(diào)動(dòng)職工本人的積極性,通過(guò)幫助職工消除后顧之憂(yōu)調(diào)動(dòng)其家屬的積極性,使他們支持員工全身心頭投入工作。二、提高管理效能1、管理效能的概念管理效能是指領(lǐng)導(dǎo)者按照預(yù)定的目標(biāo),在特定的時(shí)間內(nèi),一定的條件下,以科學(xué)的方法,調(diào)動(dòng)各種人員的積極性,以最快的速度,最低的內(nèi)耗,獲得最佳的效果??疾煲粋€(gè)新上任的領(lǐng)導(dǎo)管理水平高低的第一項(xiàng)指標(biāo)就是看他能不能化消極因素為積極因素。2、領(lǐng)導(dǎo)者的工作作風(fēng)和調(diào)控手段領(lǐng)導(dǎo)者新上任應(yīng)堅(jiān)持“三多一少”:多聽(tīng)、多看、多問(wèn)(了解情況),少表態(tài)(表態(tài)就要落地有聲)。準(zhǔn)備“三盆水”:(1)“洗頭水”。保持冷靜的頭
4、腦,廣泛接觸各方面的人員,認(rèn)真聽(tīng)取他們的意見(jiàn)建議和要求,期間注意以下三點(diǎn)不解釋、不頂撞、不急于表態(tài)。提高兩項(xiàng)心理素養(yǎng):觀察要敏銳、思維要敏捷。(2)“洗臉?biāo)薄W⒁庾约旱男蜗?,要一身正氣、作風(fēng)正派、為人正直。對(duì)自己要處處要求嚴(yán)格,對(duì)別人非常寬容,既不拉拉扯扯,也不推推拍拍,更不能搞特殊化。(3)“洗腳水”。注意深入群眾,跟廣大職工接觸。在廣泛接觸各種人員的基礎(chǔ)上,著重接觸被前任領(lǐng)導(dǎo)冷落的部門(mén),“越是得不到別人尊重的人,越希望得到別人的尊重”。新上任要堅(jiān)持作到12個(gè)字:頭腦冷靜、作風(fēng)正派、深入群眾。領(lǐng)導(dǎo)者不能從批評(píng)和表?yè)P(yáng)入手,要注意自己的談話(huà)技巧?!昂}卜+大棒”的管理已經(jīng)不適合當(dāng)今企業(yè)管理提倡
5、“人性化管理”:既關(guān)心工作任務(wù)的完成,又關(guān)心下屬員工的疾苦;在具體的管理是做到尊重人、關(guān)心人、理解人。3、談話(huà)技巧在跟有成績(jī)的人談話(huà)時(shí),要以“他談”為主,給他自我實(shí)現(xiàn)的機(jī)會(huì),“典型帶路、以點(diǎn)帶面”。在跟有缺點(diǎn)的人談話(huà)時(shí),要以“你談”為主,幫助他放下包袱、總結(jié)教訓(xùn),感化他,努力拉近二者之間的感情距離,給對(duì)方以鼓舞的作用。4、注意工作重點(diǎn)和方法領(lǐng)導(dǎo)進(jìn)門(mén)首先抓兩件事:善于分析人員結(jié)構(gòu);建立嚴(yán)格詳盡的規(guī)章制度,保證正常的工作秩序、生產(chǎn)秩序。抓工作總結(jié)要堅(jiān)持以表?yè)P(yáng)為主,表?yè)P(yáng)事實(shí)覆蓋面越大越好,要用“二級(jí)概括水平語(yǔ)言”,領(lǐng)導(dǎo)表?yè)P(yáng)能強(qiáng)化每個(gè)人的自尊心。批評(píng)覆蓋面越小越好,用“一級(jí)概括水平語(yǔ)言”。表?yè)P(yáng)的效果應(yīng)
6、起到“導(dǎo)向”作用,批評(píng)的效果應(yīng)起到“引以為戒”的作用。一個(gè)優(yōu)秀的企業(yè)管理者在管理工作中要善于明察秋毫,全面了解掌握和分析每個(gè)人當(dāng)前的心理活動(dòng)傾向和他們的行為方向,以便合理的安排人,科學(xué)的使用人,同時(shí)要積極創(chuàng)造良好的工作環(huán)境,有效的協(xié)調(diào)各種人際關(guān)系,以利于不斷提高自己的管理效能。聽(tīng)看問(wèn)接受信息人際交往清醒人(具有選擇性)想什么內(nèi)容行為做什么活動(dòng)地方人物推薦人為什么會(huì)犯錯(cuò)誤。作者:劉少奇該書(shū)指出“該請(qǐng)示的不請(qǐng)示、該了解的不了解、該調(diào)查的不調(diào)查,目空一切,自以為是,一意孤行,醞釀犯錯(cuò)誤的開(kāi)始”了解一個(gè)人要分析其做什么想什么,看交代任務(wù)后能否執(zhí)行。三、嚴(yán)于律己、寬以待人,心胸開(kāi)闊、寬容大度“氣可養(yǎng)而不
7、可傷”,“嚴(yán)于律己、寬以待人”,爭(zhēng)取做到天天有個(gè)好心情,要做到:心胸開(kāi)闊、寬容大度。介紹拜訪(fǎng)全國(guó)著名書(shū)法家劉海粟老人的情況。劉海粟老人劉海粟老人對(duì)“寵辱不驚”的含義的解釋?zhuān)簩櫲璨惑@是我一生的信約,我認(rèn)為一個(gè)人一生中,得寵的時(shí)候有,暫時(shí)受到點(diǎn)屈辱的時(shí)候也有。當(dāng)你得寵的時(shí)候不要得意忘形,因?yàn)榫驮谀愦猴L(fēng)得意的時(shí)候,有人躲在陰暗的角落里,處于嫉妒之心抓你的把柄,一旦時(shí)機(jī)成熟,就是這些人把你置于死地;當(dāng)你暫時(shí)遇到點(diǎn)恥辱的時(shí)候,用不著垂頭喪氣,這時(shí)候有人走到你面前,誠(chéng)心誠(chéng)意的幫你總結(jié)經(jīng)驗(yàn)教訓(xùn),鼓勵(lì)你樹(shù)立信心,這才是真正的知己。一個(gè)人任何時(shí)候身邊都存在著兩種人,一種人是希望你逐步提高,不斷完善;另一種人是盼
8、著你漏洞百出,他好幸災(zāi)樂(lè)禍。因此,在你順利的時(shí)候你要警惕到你有不順利,在你暫時(shí)不順利的時(shí)候,你要認(rèn)真總結(jié)經(jīng)驗(yàn)教訓(xùn),鼓勵(lì)你樹(shù)立信心,要用自信心爭(zhēng)取到順利。劉海粟老人贈(zèng)送的條幅:看庭前花開(kāi)花落 望天空云卷云舒釋義:1、凡是在政治上搞投機(jī)的跳梁小丑,這種人往往是顯赫一時(shí),慘敗終生的。2、凡是在政治運(yùn)動(dòng)中自覺(jué)接受教育和鍛煉的,這種人往往政治上更成熟、作風(fēng)上更老練。上聯(lián)要求我們低頭做人:在任何場(chǎng)合下不要盛氣凌人,也不要目中無(wú)人,更不能出口傷人,應(yīng)當(dāng)平易近人,更要以誠(chéng)待人。下聯(lián)希望我們抬頭看路:今后遇到各種事情都要看的遠(yuǎn)一點(diǎn),想的寬一點(diǎn),考慮的全面一點(diǎn),既不要感情用事,也不要計(jì)較個(gè)人得失,更不能鉆牛角尖,
9、應(yīng)當(dāng)有高瞻遠(yuǎn)矚的胸懷。歸納以下三點(diǎn):1、一個(gè)人的社會(huì)地位不管有多高謙虛做人的品質(zhì)不能忘,這種人,人們往往對(duì)他更敬仰,更愛(ài)慕。2、一個(gè)人的經(jīng)濟(jì)不管有多富有,艱苦樸素的美德不能丟,這種人,人們往往對(duì)他更敬佩,更贊賞?!凹彝ピ俑徊荒芨缓⒆印?。老百姓有句話(huà):“寒門(mén)生貴子”、“嬌子如殺子”人生哲理一:任何一個(gè)人要想成長(zhǎng)的快,要靠三個(gè)“行”:首先要自己行,其二要有人說(shuō)你行,第三說(shuō)你行的人要行。人在成長(zhǎng)的道路上,自己行是基礎(chǔ),別人說(shuō)你行是條件,說(shuō)你行的那個(gè)人行是關(guān)鍵,其中任何一個(gè)行不協(xié)調(diào)都會(huì)影響你成長(zhǎng)的速度和應(yīng)達(dá)到的實(shí)際水平。人生哲理二:人在有生之年,就是一個(gè)“1”。在自己的本職工作崗位上做的奉獻(xiàn)越多,存在
10、的價(jià)值就越大。人生哲理三:健康才是幸福,活著就是效益。人在身體健康的時(shí)候是用健康去追求一切,人在生命垂危的時(shí)候是用一切去換取健康。不論做任何工作,只要和人打交道,誰(shuí)掌握了自己工作對(duì)象的心理特點(diǎn),誰(shuí)就能有效的做好本職工作。四、創(chuàng)造融洽的人際關(guān)系,努力做好本職工作要想順利的做好本職工作,應(yīng)當(dāng)與別人建立融洽的關(guān)系。人與人之間要正確處理好以下兩種關(guān)系:1、基本關(guān)系,帶有法定性,只能制約別人的外部行為。2、心理關(guān)系,帶有自然性,可制約人的內(nèi)心世界。彼此尊重,相互信任,互相諒解是基礎(chǔ)。彼此關(guān)照、互相幫助、互相維護(hù)是效果。誠(chéng)懇相待是條件?!耙粋€(gè)成功的男人背后必然有一個(gè)精明勤儉的女人;一個(gè)成功的女人背后必然有
11、一個(gè)開(kāi)明理解的男人?!睙o(wú)論是在家中夫妻之間、老人和子女之間、家長(zhǎng)和孩子之間,還是在單位同事與同事之間、還是在社會(huì)中人與人之間我們都倡導(dǎo)彼此尊重,相互信任,互相諒解。要想有效的協(xié)調(diào)各種人際關(guān)系,應(yīng)當(dāng)用雙向疏導(dǎo)的方法,用形成心理關(guān)系的內(nèi)容作為協(xié)調(diào)人際關(guān)系的基本依據(jù)。五、實(shí)現(xiàn)四個(gè)成熟,達(dá)到自主發(fā)展1、四個(gè)成熟(1)生理成熟。(2)心理成熟。表現(xiàn)為不計(jì)較個(gè)人小事,不計(jì)較一時(shí)得失,善于容納人善于諒解人,既能正確的認(rèn)識(shí)自己,又能客觀的評(píng)價(jià)別人,對(duì)人對(duì)事始終能夠一分為二,認(rèn)知全面,思維敏捷,情緒樂(lè)觀,意志堅(jiān)強(qiáng),在困難和挫折面前表現(xiàn)出頑強(qiáng)的精神,人格健全,在待人接物上能做到誠(chéng)懇熱情大方。心理成熟靠自我教育。(
12、3)社會(huì)成熟。看人先看別人的優(yōu)點(diǎn),目的是取長(zhǎng)補(bǔ)短,背后也贊揚(yáng)某人的優(yōu)點(diǎn)。這樣才能使自己人緣好,群眾關(guān)系好。社會(huì)成熟靠自我調(diào)控。(4)職業(yè)成熟。業(yè)務(wù)知識(shí)是否掌握的系統(tǒng)扎實(shí),專(zhuān)業(yè)技能是否全面熟練,實(shí)踐經(jīng)驗(yàn)是否豐富科學(xué)。職業(yè)成熟靠自我進(jìn)修。只有實(shí)現(xiàn)“四個(gè)成熟”,才能心地坦蕩,心情舒暢,情緒樂(lè)觀,延緩衰老。自我發(fā)展年齡增長(zhǎng)自我教育自我調(diào)整自我進(jìn)修年齡成熟心理成熟社會(huì)成熟職業(yè)成熟心情坦蕩 心情舒暢因勢(shì)利導(dǎo) 因材施教情緒樂(lè)觀 延緩衰老延年益壽2、根據(jù)一個(gè)人的成熟度,可將人分成五大類(lèi):(1)四個(gè)成熟度都比教高:性情比較開(kāi)朗,群眾關(guān)系好,業(yè)務(wù)能力強(qiáng)。(2)職業(yè)成熟、心理成熟度高而社會(huì)成熟度低:業(yè)務(wù)能力強(qiáng),群眾
13、關(guān)系不好。(3)心理成熟、社會(huì)成熟度高而職業(yè)成熟度低:性情開(kāi)朗,群眾關(guān)系好,業(yè)務(wù)能力不強(qiáng)。(4)社會(huì)成熟、社會(huì)成熟度高而心理成熟度低:業(yè)務(wù)能力有,群眾關(guān)系好,心胸狹小。(5)都不成熟:業(yè)務(wù)能力差,群眾關(guān)系不好,心胸狹小。職業(yè)成熟是基礎(chǔ),社會(huì)成熟是條件,心理成熟是關(guān)鍵。做到了這三個(gè)成熟,就能夠延年益壽哈佛大學(xué)至理名言:現(xiàn)在世界上沒(méi)有任何一個(gè)人可以提供一個(gè)現(xiàn)成的方案,即使有也是不完善的,他需要你自己去創(chuàng)造去發(fā)現(xiàn)。21世紀(jì)的成功者,不完全是經(jīng)驗(yàn)豐富的人,誰(shuí)適應(yīng)改革形勢(shì)快,誰(shuí)的學(xué)習(xí)能力強(qiáng),誰(shuí)就是當(dāng)前的贏家,過(guò)去的經(jīng)驗(yàn),只是走向未來(lái)的前提,但是在事業(yè)成功的道路上起決定作用的是刻苦勤奮的學(xué)習(xí)和積極的創(chuàng)新實(shí)
