1、制造業(yè)新產(chǎn)品導(dǎo)入流程模板Scope范圍This procedure covers new product introduction in AAA (Suzhou).凡導(dǎo)入AAA蘇州工廠制造的新產(chǎn)品,均依本程序 文件的規(guī)定。New product introduction include NPD (New Product Development)and NPT (New Product Transfer).新產(chǎn)品導(dǎo)入包括新產(chǎn)品開發(fā)和新產(chǎn)品轉(zhuǎn)移。Objective目的To make assure new product introduction in1 / 58AAA (Suzhou) is un

6、r is nominated and authorized byMan ageme nt to pla n, orga ni ze, lead and con trol ProjectExecution. NPI Engineer also can be NPI Project Leader when the5 / 58project is comparatively small and simple.新產(chǎn)品導(dǎo)入項(xiàng)目領(lǐng)導(dǎo)人由治理層提名和任命, 打算、組織 和操縱項(xiàng)目的執(zhí)行。 假如項(xiàng)目較小或簡單, 新產(chǎn)品導(dǎo)入工程師也 可成為新產(chǎn)品導(dǎo)入項(xiàng)目領(lǐng)導(dǎo)人2.2 NPI Project Leader wil
7、lwork on the Project ROI of NPTfor Management justification and sign-off when needed.假如需要,新產(chǎn)品導(dǎo)入項(xiàng)目領(lǐng)導(dǎo)人將為新產(chǎn)品轉(zhuǎn)移進(jìn)行投資回報(bào) 分析報(bào)告,供治理層決策并簽署。2.3 NPI Project Leader will develop NPI Project team withhead of cross function department.新產(chǎn)品導(dǎo)入項(xiàng)目領(lǐng)導(dǎo)人將和各職能部門的領(lǐng)導(dǎo)一起制定和 進(jìn)展項(xiàng)目團(tuán)隊(duì)。2.4 NPI Project Leader will hold Project Kick-o
8、ff Meetingto initiate the execution of Project.新產(chǎn)品導(dǎo)入項(xiàng)目領(lǐng)導(dǎo)人將召開啟動(dòng)會(huì)議,啟動(dòng)項(xiàng)目。2.5 NPI Project Leader is the major communication interface5 / 588 / 58of Factory to R&D (for NPD) or Outgoing Site (for NPT).新產(chǎn)品導(dǎo)入項(xiàng)目領(lǐng)導(dǎo)人是要緊的溝通平臺(tái)。 關(guān)于新產(chǎn)品而 言,工廠和研發(fā)之間; 關(guān)于產(chǎn)品轉(zhuǎn)移而言, 工廠和外部工廠之間。2.6 NPI Project Leader will follow AAA NPD
9、 / NPT Standard Procedure,which is documented in Notes Database, to execute the Project新產(chǎn)品導(dǎo)入項(xiàng)目領(lǐng)導(dǎo)人將依照在Notes數(shù)據(jù)庫中的AAANPD/NPT標(biāo)準(zhǔn)流程,實(shí)施項(xiàng)目治理。2.7 NPI Project Leader will collect and review plans for sub-task fromProject Team members from cross functional department,then createschedule for NPI project.新產(chǎn)品導(dǎo)入項(xiàng)目
10、領(lǐng)導(dǎo)人將收集和匯總各個(gè)職能部門的打 算,來形成新產(chǎn)品導(dǎo)入打算。2.8 NPI Project Leader will create WBS ( work breakdown structure)with team member。 新產(chǎn)品導(dǎo)入項(xiàng)目領(lǐng)導(dǎo)人將和小組成員一起創(chuàng)建工作分解結(jié)構(gòu), 明9 / 58確職責(zé)。2.9 Establish team build plan (recognition and rewards system) foreach project team.建立團(tuán)隊(duì)建設(shè)打算-獎(jiǎng)勵(lì)和榮譽(yù)系統(tǒng)。2.10 NPI Project Leader will initiate, follow
11、-up and update the ProjectMaster Schedule (Gantt-Chart template). Project review meeting withall team members is required on regular base (for example, once aweek). In regular project review meeting, discuss project status basedon weekly or monthly report from cross function, measure actualprogress
12、and compare it to planned progress, set corrective action planimmediately if it is necessary.新產(chǎn)品導(dǎo)入項(xiàng)目領(lǐng)導(dǎo)人將和項(xiàng)目成員一起啟動(dòng)、 遵循項(xiàng)目 治理時(shí)刻表,定期進(jìn)行會(huì)議回憶和更新項(xiàng)目治理時(shí)刻表。 在例會(huì) 上,討論各職能部門提供的每周或每月項(xiàng)目狀態(tài)報(bào)告, 與打算的 進(jìn)程比較來衡量實(shí)際的進(jìn)展,假如需要將立即提出糾正措施。Submit weekly status report on weekly meeting withR&D side or outgoing facility.與研發(fā)中心或輸出工

For example: beta build, pilot run, ramp up build,etc.關(guān)于新產(chǎn)品項(xiàng)目, 新產(chǎn)品導(dǎo)入項(xiàng)目領(lǐng)導(dǎo)人將和研發(fā)中心一起審核 和歸檔每次生產(chǎn)的結(jié)果:例如beta試產(chǎn),小批量試產(chǎn),爬坡量 產(chǎn)。2.13 Project Leader will ensure to deliver new product to massproduction on schedule with Quality Plan
