·客戶需求分析優(yōu)化投資組合異步開發(fā)模式跨功能部門團(tuán)隊(duì)結(jié)構(gòu)化流程項(xiàng)目管理和管道管理衡量標(biāo)準(zhǔn)IPD的核心是流程重整和產(chǎn)品重整兩個方面,流程重整關(guān)注于重整產(chǎn)品開發(fā)流程,產(chǎn)品重整關(guān)注于異步開發(fā)和共用基礎(chǔ)模塊的重用。

IPD基本團(tuán)隊(duì)主要使命主要職責(zé)主要成員投資評審委員會(IRB)實(shí)現(xiàn)長期戰(zhàn)略整體投資回報(bào)的最大化。管理整體戰(zhàn)略與跨產(chǎn)品線的產(chǎn)品和技術(shù)投資。主任(公司GM),產(chǎn)品線、中央研究部、公司Marketing、公司運(yùn)作及質(zhì)量管理部、銷售、采購、制造、技術(shù)支援和財(cái)務(wù)等部門的主要代表。集成組合管理團(tuán)隊(duì)(IPMT)實(shí)現(xiàn)產(chǎn)品線的業(yè)務(wù)組合,使投資回報(bào)最大化。管理并使本產(chǎn)品線的產(chǎn)品組合合理化,批準(zhǔn)產(chǎn)品線內(nèi)的投資,執(zhí)行所選細(xì)分市場的策略。主任,產(chǎn)品線研發(fā)、產(chǎn)品線Marketing、產(chǎn)品線產(chǎn)品行銷、產(chǎn)品線運(yùn)作管理、采購、制造、技術(shù)支援和財(cái)務(wù)等部門的主要代表。

產(chǎn)品開發(fā)團(tuán)隊(duì)(PDT)根據(jù)最新的市場需求,將產(chǎn)品包推向市場。管理向市場的交付,執(zhí)行與IPMT簽定的合同。PDT經(jīng)理、市場代表、開發(fā)代表、財(cái)務(wù)代表、采購代表、技術(shù)支援代表、制造代表、PQA、POP。三者之間的匯報(bào)關(guān)系:PDT向IPMT匯報(bào),并從IPMT獲得指導(dǎo)與支持;IPMT主任對其IPMT成員進(jìn)行管理并用PBC的方式考核;各產(chǎn)品線IPMT直接向IRB匯報(bào),并從IRB獲得指導(dǎo)與支持,IRB管理并用PBC的方式考核IPMT。

技術(shù)評審點(diǎn)技術(shù)評審點(diǎn)時間關(guān)注重點(diǎn)TR1概念階段CDCP前重點(diǎn)關(guān)注產(chǎn)品包需求的完備性以及選擇的產(chǎn)品概念是否滿足產(chǎn)品包需求。TR2計(jì)劃階段重點(diǎn)關(guān)注產(chǎn)品設(shè)計(jì)需求到產(chǎn)品設(shè)計(jì)規(guī)格的完備性。TR3計(jì)劃階段確保設(shè)計(jì)規(guī)格已經(jīng)完全、正確地在概要設(shè)計(jì)中得到體現(xiàn)。TR4開發(fā)階段保證BuildingBlock用于系統(tǒng)級構(gòu)建之前是完整的。TR4A開發(fā)階段SDV完成后重點(diǎn)關(guān)注功能需求,評估原型機(jī)的成熟度,保證供應(yīng)和制造能力足以支撐初始產(chǎn)品生產(chǎn)活動。TR5開發(fā)階段SIT結(jié)束后重點(diǎn)關(guān)注性能需求,檢查初始產(chǎn)品的規(guī)格是否符合要求,造過程是否影響產(chǎn)品的功能、可靠性和性能規(guī)格,判斷版本是否適合啟動Beta測試。TR6驗(yàn)證階段重點(diǎn)關(guān)注產(chǎn)品的制造能力,確保制造能力已經(jīng)能適應(yīng)全球范圍內(nèi)發(fā)貨的需求。TR是技術(shù)評審,檢查IPD實(shí)施到一定階段以后產(chǎn)品的技術(shù)成熟度,發(fā)現(xiàn)遺留的技術(shù)問題,評估存在的技術(shù)風(fēng)險(xiǎn),給出技術(shù)上的操作建議。
